Abstract
Between 2022 and 2025 I ran go-to-market for six protocols across APAC. This paper distills the repeatable patterns: where communities form, which channels convert, and why Western GTM playbooks fail east of Suez.
Method
- 6 launches, 4 markets (HK, SG, KR, SEA)
- Channel-level funnel data across Telegram, X, and local platforms
- 40+ community interviews
Findings
1. Telegram is the chain of custody. In SEA, a project without an active TG community does not exist. Retention correlates with daily active moderators (r = 0.71 in our cohort), not with marketing spend.
2. KOL tiers invert in APAC. Mid-tier regional KOLs (10–50k) outperform global accounts 3 on wallet activation. Trust is local.
3. Language is a moat. Communities addressed in their own language show 2.4× higher 30-day retention. Machine translation is worse than silence.
Limitations
Cohorts are self-selected; bear markets compress all funnels. Treat effect sizes as directional.
